Strategic Operational Leadership in a Seven-Figure Business

Client: Warren

Industry: Coaching & Education (US)

The Context

Warren was running an established, seven-figure coaching business with a growing team and multiple revenue streams. While the business was commercially successful, the operational load had pulled him away from his highest-value work — coaching, content creation, and testing paid acquisition.

The business required a senior operational leader who could hold the complexity, guide the team, and continuously adapt to a fast-paced, moving business.

Our Role

We stepped in as the operational manager and strategic filter, restructuring how the business functioned day to day. This included:

  • Reorganising team workflows and decision ownership
  • Implementing clearer processes and automation across delivery and operations
  • Introducing metric dashboards to track customer behaviour, performance, and profitability
  • Acting as a strategic partner during periods of change

As the market shifted, we supported a deliberate scale-back of team size and delivery model, protecting margin, sustainability, and leadership capacity while maintaining a seven-figure operation.

The Outcome

  • Significant reduction in founder involvement in day-to-day operations
  • More time allocated to coaching, content, and growth strategy
  • Clear visibility on what was working — and what wasn’t
  • A calmer, more resilient business that could adapt without burning out the founder

Client Reflection

“Having someone who could hold the operations, the data, and the team, while still thinking strategically, completely changed how I show up as a leader. I finally had the space to focus on growth without the business depending on me for everything.”
